How it works
Diagnostic
Week 1Deep analysis of your data. Leaks ranked in dollars.
Baseline
Proven firstThis is where the return is set, in hard dollars, not theoretical dollars. The dollars are proven from your own data first, and the baseline fixes how they will be delivered and how they will be measured, before anything is built.
Deliver
Weeks 2 to 3The output is documents and transactions that convert to cash immediately: claim packs, corrected price tables, billing packs, plus automation workflows that run inside your systems.
Verify
QuarterlyThis is where we show the hard dollars, counted transaction by transaction from your own systems. Our success fee is paid only out of those verified dollars: we only make our targeted revenue if you make yours. Every engagement has our full skin in the game.
Fixed diagnostic fee, credited to the build. Success fee paid only out of verified hard dollars. Capped, and it expires.
Modern Industrial Analytics is a consulting firm. People, not software. We work inside your systems, and our fees are tied to verified results.
Why now
The level of analysis large companies have used for years is now available at your scale.
Before 2023
Detail was manual.
Only large companies could afford continuous transaction-level analysis.
2023
Software could answer.
It could explain and draft, but it could not go into your systems and do the work.
Late 2024
Software learned to use a computer.
Agents could see a screen, click, and type, but the work was slow and experimental.
2025
Agents became practical.
Connections standardized, reliability improved, and costs fell sharply.
2026
The pieces came together.
Persistent workspaces, browser use, playbooks, and approval checkpoints make supervised production work possible at a mid-market price.
The large-company advantage, now available down market
Complex work used to price itself out.
Gathering, reconciling, and customizing the data for each opportunity took skilled people, so only the biggest prizes justified the effort. That work now costs a fraction of what it did, so far more opportunities clear the bar.
Large companies already use this against you.
Your largest customers, suppliers, and competitors analyze your business at transaction level: pricing, contract terms, deductions, and cost benchmarks. The question is whether you analyze your own business at that level.
The window is open now.
Early movers reset their cost base first. Every month of delay is another month of leakage, and some of it expires unrecoverable.
Every deal we do is based on returning hard dollars.
What is a hard dollar?
Hard dollars: money someone pays you, or money you don't pay. It results in actual money in your bank account.
Example · what counts
A carrier overcharge, found and recovered
Carrier invoices billed above the contracted rate, month after month. The analysis finds every overcharge, a claim pack goes to the carrier, and the credit is issued. That is money someone pays you.
Example · what counts
A contracted surcharge that was never invoiced
A surcharge written into the customer contract, agreed and in force, but never added to a single invoice. The corrected billing pack captures it from the next invoice forward. That is money you were owed, now collected.
Counted transaction by transaction
Every dollar is a specific transaction measured against a baseline proven from your own data and fixed before anything is built: a recovery, a credit, a rebate, margin on work actually shipped, or a cost that no longer occurs.
Recognized when the transaction happens
Claim accepted, credit memo issued, invoice corrected or never issued — not when cash settles. Receivables and payables timing never counts, in either direction.
Re-performable by your finance team
Measured from your own systems as a transaction ledger your team can re-perform line by line. If a counted transaction reverses, the dollars reverse with it and any fee paid is credited forward.
Capacity is not a dollar. Neither is a projection.
Hours saved are reported, never billed on, until they convert into a transaction — overtime not paid, a hire not made, units shipped. Run-rates and projections are not dollars; only transactions that have occurred count.
Illustrative example
A manufacturer where the diagnostic finds $300K a year in verified leaks across three cases. Fees in year one, build plus success fee, come to about $125K. The client keeps about $175K in year one, and all of it once the success fee expires.
Where the hard dollars hide
The use cases
Every case on this list passed one admission test: its value can be measured in hard dollars against a baseline proven from your own data and fixed before anything is built. Open any case to see exactly how it is measured. Cases marked capacity / risk report hours and exposure. They are never billed as dollars until they convert to a transaction.
Start where it hurts
Pick the pain that sounds like your operation. Each one opens the cases behind it in the list below.
No case matches that search. Try a shorter term — “freight”, “warranty”, “overtime”.
Pricing
What it costs
Every fee is fixed or capped before work starts. The only variable number in the engagement is the success fee, and it is calculated from transactions your own finance team has already verified.

A worked example

Fit
Is this a fit?
Two short lists. If the first one sounds like your operation, the diagnostic is the right next step.
A fit if:
- Your revenue is $50M to $300M.
- You are in manufacturing or industrial services, in Canada or the US.
- Someone on your team can agree the baseline numbers with us.
- Your data lives in systems you can give us named access to.
Not a fit if:
- You want software to buy off the shelf and run yourself.
- You want results nobody has to measure.
- You need a general IT provider or an ERP replacement.
How you know the numbers are honest
Your systems. Your data. Proven first.
A success fee only works if the client controls the evidence. So the structure puts the evidence in your hands and the build in your building.
You keep the build — and your data
Workflows live in your own systems and stay there when the engagement ends. Access is named, scoped to the engagement, and revocable at any time. We take no custody of your operational data; extracts used for measurement are logged and returned or deleted at termination.
The proven baseline governs
Baseline means the numbers, proven from your own data and fixed before anything is built. Measures, recognition points and the baseline figures are set in that baseline, and disputes are settled against it, not against anyone's memory of a kickoff meeting.
A ledger your team can re-perform
Each quarter you receive the full transaction ledger: every counted dollar, the source document in your system it came from, and the recognition point it was counted under. Your finance team can re-perform it independently before any fee is invoiced.
Nothing goes out under your name unapproved
No communication leaves under your company's name without your approval, and nothing writes back into your production systems without approval from your side. Drafts stay drafts until a person on your side releases them.
What a quarterly verification pack looks like — one row per hard dollar
| Transaction | Recognition point | Source in your system | Hard dollars |
|---|---|---|---|
| Supplier overcharge recovered | Credit memo issued | AP credit memo · CM-2214 | $18,240 |
| Freight billing error claimed back | Carrier claim accepted | Carrier claim · FC-0097 | $6,915 |
| Surcharge now invoiced as contracted | Invoice issued | AR invoices · Mar batch | $41,380 |
| Overtime premium not incurred | Payroll period closed | Payroll register · PP-07 | $9,602 |
| Recovered amount partially reversed | Reversal — fee credited forward | AP adjustment · ADJ-118 | −$2,150 |
Illustrative format. Every line in a live pack points to a document in your systems, and the fee for the quarter is calculated from the approved total — never typed in by hand.
The people
Who you will work with
No account team and no hand-off queue. One named lead runs your engagement from the diagnostic to the last verification.
One named lead
Every engagement is led by a named Senior Consultant who is your single point of contact. That lead owns every gate decision: the baseline, the build review, go-live, and each quarterly verification.
Consultants under the lead
Consultants carry out the analysis and the building work, working to the firm's playbooks. The lead reviews the work before anything reaches you.
No rotating cast
You never deal with whoever happens to pick up the ticket. Questions go to your lead, and your lead answers them.
The same lead proves the numbers
The lead who runs your diagnostic runs your verification. The person who promised the numbers is the person who has to prove them.
Confidentiality
Your information stays yours
We work under NDA — and our tools are inside it
Every tool we use is named in the agreement as a sub-processor. Nothing about our tooling is hidden from your lawyer.
Your data is never used to train models
Client data is processed only to do your work. It is never used to train models, and it is never shared with another client.
Identifiers come out before analysis
Customer, supplier, and employee names are replaced with tokens before data reaches a model. The key that reconnects them stays in your systems — we see that Supplier A is overcharging, never who Supplier A is.
Some things never touch a model at all
Trade secrets, personal data, credentials, and anything you flag as off limits stay out of our tools entirely, handled by people, in your systems.
Everything lives in your systems
Builds, data, and documentation stay in your systems, under access you grant by name and can revoke at any time. Working extracts are returned or deleted at the end of the engagement, and that deletion is logged.
You can opt out of the model
Any case can be run by people alone, on request — same baseline, same measurement.
The math, stated plainly
What a single use case returns
Illustrative five-year returns for one use case at the $100M–$300M tier, at different levels of verified hard dollars per year. Your diagnostic establishes which level — if any — your operation actually supports.
Five-year return multiple, by verified hard dollars per year
Illustrative · single use case · $100M–$300M tier · total fees vs. hard dollars over 5 years
Why the multiple grows
The fee is capped; the dollars aren't. Once verified dollars pass the 2.5× cap, every additional dollar is 100% yours.
The success fee expires; the dollars recur. The 12-month measurement window ends. The recovered margin, the avoided cost, the corrected billing keep happening in years two through five.
You pay mainly in year one. Diagnostic, build and success fee are concentrated up front; after that it's the care retainer against dollars that keep arriving.
The honest floor: below roughly $100K a year in verified hard dollars, a single use case returns under 2× over five years. That's exactly why the diagnostic ranks cases and bundles smaller ones together — so you only build what clears the bar.
Start here
Request a diagnostic
Two weeks. Fixed fee. You get a ranked list of the cases that fit your operation, each sized against your own data, and a baseline proven from your own data and fixed before anything is built. If the dollars aren't there, the diagnostic says so, and that's the deliverable.
Your total risk is the diagnostic fee. If the numbers do not justify a build, we do not move forward, and there is no build fee, no success fee, and no retainer.
$10K for $50M–$100M firms · $15–25K for $100M–$300M — credited in full toward any build.
If we don't find hard dollars, we don't move forward. No obligation.
No obligation to build. The findings, the ranking and the baseline draft are yours either way.
